dc.description.abstractThis project analyzes and optimizes the operational processes of the Substations Department at LUMA Energy with the goal of improving efficiency, reducing delays, and enhancing both internal and external customer satisfaction. A comprehensive diagnostic was conducted using quality management tools such as SIPOC, FMEA, Ishikawa diagrams, and the 5 Whys method, revealing root causes tied to documentation standardization gaps, weak traceability, lack of technical prioritization, and unbalanced workload distribution. Key findings showed that 29% of resources were misallocated, 24% of projects had documentation defects, and 45% of requests lacked essential information, resulting in frequent rework cycles. Only 61% of projects met the conditions for closure, while 39% required additional corrections. Project backlog reached 72% during critical periods, and specific areas—like Electrical and Grounding—presented severe bottlenecks. Planning and execution delays were 34% and 44%, respectively, negatively impacting productivity and customer experience. To address these issues, structural improvements were implemented, including the consolidation of digital platforms for documentation governance, phase-based controls with intermediate technical validations, task assignment and monitoring automation through Microsoft Planner and Power BI, and intelligent workload management based on objective technical criteria. The newly implemented task prioritization system led to a 166% increase in assigned tasks, balanced work distribution, and significant cost reductions related to delays.
